How to Plan a Commercial Feed Mill Project
A step-by-step planning sequence for commercial feed mill projects: demand, capacity, process choice, utilities, storage, automation, budget and RFQ readiness.
Most feed mill projects fail commercially long before installation — they fail at the definition stage, when capacity, product range and site constraints are assumed rather than documented.
The sequence below is the one we use when reviewing a project brief before any supplier is approached. It moves from feed demand to a single comparable RFQ package, and every step has a number attached to it.
1. Start from feed demand, not from equipment
The first document in a feed mill project is not an equipment list. It is a demand table: species, feed phase, annual tonnage, seasonality and the share you intend to produce in-house versus buy finished.
Integrators usually know their own demand precisely. Merchant mills selling to third parties should model a conservative ramp — first-year utilisation of 40–60 percent of design capacity is common, and a plant sized on optimistic year-three volume carries idle capital for two years.

2. Convert tonnage into a realistic tonnes-per-hour figure
Capacity is where most briefs break. Nameplate hours are not operating hours. Between planned maintenance, recipe changeovers, cleaning sequences, raw material delays and startup and shutdown, effective utilisation of a running shift is typically 75–85 percent — lower with many small batches or medicated feeds.
Work backwards: annual tonnes ÷ (operating days × shifts × hours per shift × utilisation) = required t/h. Then check the number against the number of recipes and pellet sizes, because every additional product family costs throughput in changeover time.
3. Choose the process route per product family
Mash, pelleting and extrusion are three different plants, not three options on the same plant. Poultry and swine feed is typically ground, conditioned, pelleted and crumbled. Floating aquafeed requires preconditioning, extrusion, drying and coating. Shrimp feed adds fine grinding and water-stability demands that push particle size and binder strategy well beyond a normal poultry setting.
If a project needs both pelleted land-animal feed and extruded aquafeed, plan two process paths sharing intake, storage, grinding and batching. Attempting floating fish feed on a pellet mill is the single most common and most expensive design error we see in project briefs.
4. Confirm utilities and site constraints before quoting
Utilities decide feasibility more often than equipment price. Connected electrical load, transformer capacity, steam availability, boiler fuel, water quality and compressed air all cap achievable throughput, and on constrained sites they cap it well below the equipment rating.
Site geometry matters just as much: available headroom for the pellet mill and cooler tower, foundation conditions, truck access and turning circles, weighbridge position, and whether intake is by truck, rail or port silo.

5. Set storage days as a commercial decision
Storage capacity is a buying strategy expressed in steel. In markets with harvest seasonality or import lead times, storage days determine how opportunistically you can buy maize, soybean meal or wheat — and that advantage regularly exceeds any process efficiency gain from a slightly better line.
Finished-feed bins deserve equal attention. Insufficient finished capacity forces production to follow dispatch instead of following an efficient production plan, which raises changeovers and energy per tonne.
6. Define automation, traceability and quality control
Automation depth ranges from manual batching with paper records to full recipe management with lot-level genealogy, deviation logging and retention samples. The right level is set by your customers and audit scheme, not by the supplier's catalogue.
Write the quality acceptance criteria into the brief: mixer coefficient of variation, pellet durability index and fines at the discharge, and, for aquafeed, water stability at the target pellet size on your own formula. Criteria that are not in the RFQ cannot be enforced at commissioning.
7. Build the budget and the approval route
A credible budget covers equipment, civil and structural work, electrical installation, freight and duty, erection and commissioning, spare parts, training and working capital for the first raw material cycle. Equipment alone is frequently 45–65 percent of the delivered project cost, and on greenfield sites it can be less.
Boards and lenders approve documents, not intentions. Prepare the capacity basis, the process description, the CAPEX and OPEX model and the payback calculation as one package before you go to market.
8. Issue one comparable RFQ package
The final planning output is a single scope document that every supplier answers identically: capacity basis, formula list, pellet sizes, process route, utility limits, battery limits, automation scope, documentation, guarantees, spare parts, training and delivery terms.
